Show Notes

In this episode from February 2017, a16z co-founder Ben Horowitz and Jason Rosenthal, former Lytro CEO (now Vice President, Subscription Services, at Google) share stories and lessons learned from doing whatever they could to help their companies survive in hard times, including making and living through major pivots, selling new products before they were ready, figuring out financing with market and industry headwinds against them, and more. From their days together at LoudCloud to Jason’s experience at Lytro, and beyond, a common theme emerges: a CEO’s job is lonely in these moments and the hardest thing about a big pivot or change might be in finding the courage to make the decision in the first place.

**Host (Sonal Chokshi):** Welcome to the A16Z Podcast. I'm Sonal, here with Ben Horowitz and Jason Rosenthal, CEO of Lytro. Today, we're sharing founder war stories, focusing on pivots.

--:--

**Ben Horowitz:** I used to think startups were either successful from the start or figured it out later. Now, I believe every startup is a series of pivots, from small adjustments to major shifts. Even big companies like Google and Intel started with significant pivots.

--:--

**Jason Rosenthal:** When you're creating something new, you get excited about unique features, but you must also meet basic expectations. For Lytro, our consumer camera had great reviews but struggled with image quality compared to smartphones and DSLRs.

--:--

**Ben Horowitz:** At LoudCloud, we faced a major pivot. We were 10 years ahead in cloud computing. Our largest customer went bankrupt, making it impossible to raise money. We had to decide between continuing or pivoting to a new path.

--:--

**Jason Rosenthal:** At Lytro, we realized our consumer camera wasn't the right path. We had enough money for a third-generation product, but it wouldn't solve our issues. We decided to focus on VR and cinema, which required laying off 55% of the company and shifting our business model.

--:--

**Ben Horowitz:** Pivoting is lonely. As a CEO, you must make tough decisions without full validation from others. It's about courage and recognizing when your current path isn't working, even if it means significant changes.

--:--

**Jason Rosenthal:** We embraced the challenge of high data rates in cinema cameras, moving to a SaaS model. This improved our cost structure and margins, making our business more sustainable.

--:--

**Ben Horowitz:** My advice to entrepreneurs: recognize when your current path isn't working and have the courage to pivot. You must make these decisions alone, synthesizing all the information you have.

--:--

**Host (Sonal Chokshi):** Thank you, Ben and Jason, for sharing your insights. Your experiences help many entrepreneurs facing similar challenges.

--:--

**Ben Horowitz:** Thanks for having us. It's been a great discussion.
